How P4 Works
A disciplined approach to identifying performance gaps, establishing priorities, and strengthening execution across independent restaurant groups.
Our approach begins with evidence—not predetermined solutions

Stage 1 — Connect
Is there a meaningful performance problem that warrants further investigation?
The Restaurant Performance Gap Scorecard helps leadership recognize potential inconsistencies across locations, management practices, and operating performance.
An Executive Insight Call provides an opportunity to discuss the recurring pattern, its business significance, what leadership has already attempted, and whether a formal Assessment is appropriate.
Outcome: A decision to address the concern internally, continue monitoring, or proceed with a Restaurant Performance Assessment.

Stage 2 — Diagnose
What is producing the performance gap, what are its consequences, and what should leadership address first?
The Restaurant Performance Assessment is a focused diagnostic engagement that examines the relationship between leadership expectations, operating systems, accountability, and location-level execution.

Using the P4 Framework—People, Process, Planning, and Profit—we investigate the conditions contributing to recurring problems, operating inconsistencies, and financial performance risk.

Where supported by available evidence, the Assessment also examines the business impact of preventable performance variance, waste, rework, and lost operating capacity.

Leadership receives an executive findings summary, clearly defined priorities, and a recommended operating roadmap identifying what should change, why it matters, and how progress should be measured.
Outcome: Verified findings, greater executive clarity, and a prioritized course of action.

Stage 3 — Implement
How do approved priorities become consistent operating practice?

When the Assessment identifies defined operating improvements requiring structured implementation, P4 may recommend a 90-Day Performance Sprint.
The Sprint follows three phases: Stabilize, Implement, and Optimize.
Working alongside leadership, P4 helps establish clear ownership, strengthen management accountability, improve operating practices, and create a dependable rhythm for decisions, communication, and follow-through.
Progress is evaluated against agreed operating priorities and performance measures.
Outcome: Focused operating improvements, stronger accountability, and management practices designed to sustain more consistent execution.

Stage 4 - Sustain
Does the organization require continuing executive operating capacity?

When performance challenges extend across locations, functions, or leadership levels, the organization may require more than a defined improvement project.

The Fractional COO Partnership provides ongoing executive-level operating guidance and additional leadership capacity.

P4 works alongside the executive team to strengthen operating discipline, decision authority, management accountability, performance visibility, and execution across the organization.

The partnership is designed to develop internal capability and reduce unnecessary dependence on constant senior leadership intervention.

Outcome: Stronger operating leadership, more reliable execution, and greater organizational capacity to sustain performance and support responsible growth.
Executive Questions
How long does the process take?

The Executive Insight Call is 20-30 minutes. Assessment timing is established after scope is confirmed. A Performance Sprint is a 90-day engagement. A Fractional COO Partnership continues for the period required by the approved priorities and scope.
How is the work customized?

P4 does not apply a standard solution before the cause is known. The scope and recommendation reflect the group's operating conditions, leadership structure, concepts, locations, consequences, and capacity for change.
What investment and internal commitment are required?

Assessment and implementation investment is determined by scope, organizational complexity, locations involved, access requirements, and the level of P4 support required. P4 confirms the investment, responsibilities, and expected time commitment before work begins.
What should I bring to the Executive Insight Call?

Bring the clearest example of the recurring pattern, where it appears, what leadership has already tried, and the consequence making it important now. Scorecard observations are helpful but not required.
What outcomes should leadership expect?

The Assessment is designed to produce a verified explanation of the gap, clearer priorities, defined ownership, a sequenced response, and measures for progress. Implementation outcomes depend on the condition identified and are defined before a Sprint or Partnership begins. Specific client results are shared only when they are documented and relevant.

Where to begin?
If leadership is still determining whether a wider pattern exists, begin with the Scorecard. If the pattern is established and consequential, schedule an Executive Insight Call.
